How to Honestly Assess Your AI Maturity
Most AI maturity assessments are exercises in self-congratulation. Organisations rate themselves higher than reality warrants. Vendors produce flattering assessments to justify engagement proposals. The result: strategies built on false foundations.

The Problem with Standard Assessments
Typical AI maturity assessments fail in predictable ways:

How to assess honestly: List every AI system in production. For each, document: what it does, how long it’s been live, what value it delivers (quantified), who uses it. If your list is short or value is vague, adjust your maturity rating accordingly.

AI requires data. Your data capability determines your AI ceiling.
Immature: Data siloed, quality unknown, no governance. Data work for AI projects starts from scratch.

How to assess honestly: Pick your three most important data domains. For each: Can you find the data? Is quality measured? Is governance consistent? How long would it take to prepare this data for an AI project? Your weakest domain often determines your actual maturity.
Dimension 3: Technical Infrastructure
The platform capabilities that enable AI development and deployment.
Immature: No ML infrastructure. AI work happens on individual laptops. No deployment pipeline for models.
Developing: Basic ML infrastructure exists. Can train and deploy simple models. Limited MLOps capability.
Mature: Robust ML platforms. Model training, deployment, monitoring integrated. MLOps practices established.
Leading: Full ML lifecycle management. Automated retraining. Feature stores. Model governance. At-scale inference capability.
How to assess honestly: Trace the path from “we have an idea for an AI model” to “model is in production and monitored.” How long does this take? How much is automated vs. manual? How many people are needed? If the answer involves spreadsheets, manual deployments, or “depends on who’s available,” your maturity is lower than you think.
Dimension 4: Talent and Skills
The human capability to develop, deploy, and manage AI.
Immature: No dedicated AI/ML staff. Dependent entirely on external partners for any AI work.
Developing: Small AI/ML team. Can maintain and extend existing solutions. Heavy external dependency for new development.
Mature: Established AI/ML function. Can develop custom solutions. External partners used selectively.
Leading: Strong internal AI/ML capability. Thought leadership. Can tackle novel challenges. Attracting top talent.
How to assess honestly: How many people in your organisation can actually build AI systems (not just use them)? What happens when they leave? How long does it take to hire ML engineers? If you’re dependent on one or two people, or fully outsourced, your maturity is limited regardless of what’s been delivered.
Dimension 5: Governance and Risk
How AI risks are identified and managed.
Immature: No AI governance. Each project decides its own approach. Risk management ad hoc.
Developing: Basic AI policies exist. Risk assessment required for major projects. Governance inconsistently applied.
Mature: Comprehensive governance framework. Risk tiers with appropriate controls. Consistent application across projects.
Leading: Governance enables rather than blocks. Automated compliance checks. Proactive risk identification. Regulatory readiness.
How to assess honestly: What happens if someone deploys an AI system without permission? Would you know? What controls prevent harmful AI? If governance is “we trust people to be sensible,” that’s not governance.
Calculating Your Overall Maturity
Resist the temptation to average scores. Your overall AI maturity is often limited by your weakest dimension.
An organisation with sophisticated technical infrastructure but no data governance is data-constrained. An organisation with strong talent but no production deployments hasn’t proven ability to execute.
Identify the dimension that most limits your progress. That’s your true maturity level.
Common Self-Deception Patterns
Watch for these in your assessment:
Counting licenses as capability. Microsoft Copilot deployment isn’t AI maturity. It’s software licensing. Maturity comes from effective use and value extraction.
Pilots as production. A pilot serving 50 users isn’t production deployment. Production means scaled, operational, business-critical.
Plans as achievements. What you intend to do doesn’t count. Only what you’ve done counts.
Vendor work as internal capability. If your “AI team” is actually consultants, you don’t have AI capability. You have consultant dependency.
Ignoring failures. Mature organisations have tried things that didn’t work. If your assessment only counts successes, it’s incomplete.
What to Do With Honest Assessment
An honest assessment that reveals lower maturity than expected isn’t failure – it’s valuable information.
Match strategy to actual maturity. Don’t pursue advanced AI strategies with foundational maturity. Build sequentially.
Prioritise the constraining dimension. If data is your bottleneck, invest in data. If talent is the constraint, invest in people.
Set realistic timelines. Moving from immature to mature takes years, not months. Plan accordingly.
Celebrate real progress. When you genuinely advance – production deployment, new capability, governance implementation – recognise it. Real progress matters more than paper progress.
