Your AI Governance Board Is Moving Too Slow (And That's Costing You)
I sat through another AI governance committee meeting last week. Ninety minutes. Zero decisions made. Three more working groups formed.
The VP of Risk wanted another review cycle. Legal needed “clarification on data residency.” IT Security requested a full pen test before even piloting the tool. Meanwhile, the sales team had already signed up for ChatGPT Enterprise on their corporate cards because they couldn’t wait another quarter.
This is happening everywhere. Companies build governance frameworks that are so cautious, so layered, so comprehensive that they guarantee one outcome: your competitors will beat you to market.
The Problem Isn’t Governance
Let me be clear. You absolutely need AI governance. The question isn’t whether to have oversight. It’s whether your oversight model matches the speed of the technology you’re trying to govern.
Traditional IT governance was built for software that changed once a quarter. You’d spec it, test it, deploy it, then maintain it for years. That timeline doesn’t exist anymore. Foundation models update monthly. API capabilities shift weekly. Your governance framework can’t take six months to approve something that’ll be obsolete in three.
I’ve seen this play out badly. A financial services client spent eight months building an AI ethics framework. Beautiful document. Covered every edge case. By the time they approved it, the tools they were evaluating had been deprecated and replaced twice over.
What Fast Governance Actually Looks Like
The companies getting this right aren’t skipping governance. They’re redesigning it for speed.
First, they distinguish between high-risk and low-risk use cases upfront. Not everything needs the same scrutiny. Using AI to write internal meeting summaries? Different risk profile than using it to assess loan applications. You can greenlight the first category immediately with basic guardrails while you build robust frameworks for the second.
Second, they empower small decision-making teams. One insurance company I worked with replaced their 15-person steering committee with a three-person rapid response team: one from risk, one from IT, one from the business unit. That team has authority to approve pilots under $50k and 100 users. Anything bigger escalates. They make decisions in days, not months.
Third, they build guardrails, not gates. Instead of requiring approval for every AI tool, they publish clear principles and let teams self-assess. “Here’s what responsible AI looks like. Here’s what crosses the line. If you’re unsure, here’s who to ask.” It’s like code review instead of deployment approval.
The Risk Assessment That Actually Works
Most risk frameworks I see treat AI as a monolith. They try to answer “Is AI safe?” as if ChatGPT and autonomous vehicles have the same risk profile.
Better approach: assess three dimensions quickly.
Data sensitivity. What data goes into the model? Public info only? Internal documents? Customer PII? Regulated data? The answer determines your compliance requirements immediately.
Decision criticality. What happens if the AI gets it wrong? Minor inconvenience? Wasted money? Regulatory violation? Physical harm? This determines your human-in-the-loop requirements.
Explainability requirements. Do you need to explain the decision to customers? Regulators? Auditors? No one? This determines whether you can use black-box models or need interpretable ones.
You can assess all three in a 20-minute conversation. That should get you to a go/no-go decision, not a six-month review cycle.

If your AI governance is stuck, try this. Classify your current AI proposals into three buckets.
Green. Low risk, low data sensitivity, easy to reverse. These get auto-approved with basic guardrails. Examples: meeting transcription, internal search, slide generation.
Yellow. Medium risk or medium sensitivity. These get fast-tracked through a small review team. Decision in 5 business days max. Examples: customer service chatbots with human escalation, internal analytics on company data.
Red. High risk, high sensitivity, or regulatory implications. These get full governance review. Take as long as needed. Examples: automated credit decisions, AI in medical contexts, autonomous systems.
You’ll probably find that 60% of your proposals are green, 30% are yellow, and only 10% are genuinely red. Stop treating everything like it’s red.
The Real Risk
Here’s what worries me more than moving too fast on AI governance: companies that build such conservative frameworks that they never actually deploy anything. They talk about AI strategy for two years while their competitors ship products.
The goal isn’t to eliminate risk. It’s to take smart, calibrated risks at a pace that lets you learn and adapt. Your governance framework should enable that, not prevent it.
If your governance committee hasn’t approved a single AI pilot in six months, your framework isn’t being careful. It’s being obstructionist. There’s a difference.
